Some vendors label advanced automation as “AI.” Clarify whether the product uses machine learning models that learn from data, and where rules or heuristics are still used.

Rule-Based Automation: Follows pre-programmed, static rules and does not adapt without manual changes

Machine Learning: Learns patterns from data. Ask what data they train on, what they fine-tune on, and what data is required from your organisation.

Questions to Ask

“Walk me through the specific machine learning models you use for our use case.” Listen for specific model names, not vague “proprietary algorithm” claims.

“How do you handle model drift, and how often are models retrained?” A mature vendor will have proactive monitoring and retraining strategies.

“Is your AI a black box, or do you provide explainability (XAI) features?” Explainable AI builds trust and helps teams validate recommendations.

Assessing Your AI Readiness

Before evaluating vendors, assess your own data landscape:

Data Sources: Where does your data live (CRM, ERP, IoT sensors, operational systems)?

Data Quality: Is data complete, accurate, and consistently formatted?

Data Volume: Required data history varies by use case. Ask for minimum time span, minimum record volume, and examples where the vendor succeeded with similar data availability.

Security Non-Negotiables

Ask vendors directly about data governance:

“Where will our data be stored and processed, and what attestations apply to this service (for example, ISO 27001 certification or SOC 2 Type II report)? Provide the latest reports and the scope.”

“Confirm ownership and permitted uses of our raw data and derived artefacts (fine-tuned models, embeddings, logs). Confirm portability, retention limits, deletion SLAs, and whether our data can train models for other customers.”

“Confirm encryption in transit and at rest, key management approach, access controls, audit logging, and incident response processes.”

“How do you operationalise risk management (policies, testing, monitoring, incident handling)? If you cite NIST AI RMF or similar frameworks, provide artefacts that show implementation.”

The sales team rarely implements the solution. Ensure the implementation team has both data science expertise and industry domain knowledge.
